Project Background


The company recently adjusted its organizational structure, but the processes were not unified or integrated, leading to fragmented processes established independently by each department with no unified planning.

There was overlapping of departments at both the headquarters and factories, especially with regards to new product introductions.

After the organizational restructuring, planning was placed within the supply chain department of the business units, without unified collaboration at the company level.

There were issues in the supply chain’s response to customer demands, with increasing conflicts with the market.


Project Process


In-depth Research and Diagnosis: Identified six core issues:

Decentralized Supply Chain Functions: Lacked resource alignment standards.

Lack of Customer Orientation Across the Chain: The supply chain process was not fully integrated from end-to-end, with departmental and process breakpoints, giving customers a disjointed experience.

Low Supply Chain Efficiency: The process included non-value-added redundant activities with no time requirements, often exceeding theoretical time limits.

Excessive Inventory Levels: Finished goods inventory was too high.

Lack of Order Fulfillment Visibility: Once orders were placed, the process was opaque, making the order flow a "black box."

Long Order Fulfillment Cycle: Delivery activities had no clear deadlines.


Solution Design:


Based on the core findings from the assessment phase, consultants proposed the overall direction for transformation.

The direction of the transformation was clarified.

Two key lines of action were set to run through the entire project.

Supply chain performance improvement goals were established.
